BSCC- I think my transmission is toast!!!

Greyish black transmission fluid, 
 
It revs like crazy but BARELY crawling thru intersections....Just checked carbs and timing is right on.  shifting is not always occurring at the normal intervals.   
 
Anybody want to help me with an all-niter transaxle swap tonite????
I've got a spare sitting in the garage.
